What we found underneath, and what changed.

Every organization arrives with a problem it can see. These stories follow what sat underneath, the horizon each organization chose, and what it built to get there.

They’re real engagements, told anonymously out of respect for our clients and the people who do the work.

  • Nonprofit

From competing numbers to a shared Optimal Horizon

A new executive director inherited finances no one could reconcile, despite several outside consultants. The problem wasn’t anyone’s competence: no one owned the whole system. An assessment and an Optimal Horizon Workshop gave staff, consultants and the board one map and one plan, and the organization went on to its strongest revenue year.

  • Nonprofit

    More than a database problem

After a troubled move to a new donor database, development and finance couldn’t agree on the numbers. A Data Up assessment showed the database was only the visible part of the problem. Shared gift-processing rules, a monthly reconciliation and a written operations manual restored trust in the data, and between the teams.

  • Nonprofit

From a reconciliation question to a strategic roadmap

It started as a narrow question about processing gifts and reconciling them with finance. Following the evidence led to a board-level conversation about capacity, then a full organizational assessment. Capable people had been compensating for systems built for an earlier horizon, and leadership now has a phased plan to fix the structure.

  • Nonprofit

A technology refresh that became an operational reset

Aging servers and outdated computers looked like an equipment problem. An assessment showed that technology, processes, asset tracking and training had never been designed as one system. Over six months, with Change Up also serving as interim COO, the organization moved to the cloud, replaced its workstations and trained more than 60 staff, without interrupting services.

  • For-profit

Custom software built around how the business actually works

A family-owned commercial contractor had invested in sophisticated job costing, but leads, estimates and follow-ups still lived in a patchwork of tools, and an off-the-shelf CRM rollout by another vendor had failed. We mapped the full customer and job lifecycle, then designed and built a custom CRM around it, connected to the company’s job-costing system.

  • Nonprofit

When the team is too small to carry the change, we carry it with them

A small nonprofit needed to leave a badly outdated donor database, but its tiny development team had no time or technical capacity to run a migration. Change Up served as the implementation team: cleaning the data, setting up the new system around how the team really works, writing new protocols and guiding staff through the switch.
