Where they started
Leadership could see that aging onsite servers, outdated computers, fragmented technology and inconsistent procedures were holding staff back. Workstations needed replacing across the office, and daily services to families couldn’t be interrupted along the way.
Staff were carrying the weight of workarounds and disconnected systems while still serving clients. Leadership needed a credible, coordinated plan that would improve operations without disruption and without losing the documentation that grant compliance depends on. And it all had to happen during a leadership transition, with no permanent COO in place.
What we foundAssess
At first glance this was a technology refresh: replace the old equipment and move off the local servers. The assessment showed that new technology alone wouldn’t work.
The organization’s operating environment had grown up around legacy infrastructure and loosely defined processes. Technology, equipment ownership, documentation, staff training and decision-making had never been designed as one connected system. Moving to cloud-based tools would take more than technical setup: it needed redesigned workflows, clear accountability, help for staff adopting new tools, and a reliable record of every grant-funded device being retired.
From the inside, each team saw the friction in its own daily work. No one had a view of how infrastructure, workflows, equipment, compliance and training fit together, and the gap in operational leadership made coordinating change across teams even harder.
Where they were headingAlign
Executive leadership, department representatives and staff across the organization agreed on the next horizon: a connected, cloud-based operating environment where
- staff can collaborate reliably, from anywhere
- equipment is current, and accounted for from purchase to retirement
- processes are written down and shared
- leadership can see the organization’s operational assets at a glance
The goal was lasting capacity, not just new computers.
What we builtBuild
- An assessment of technology, work practices, infrastructure and dependencies, and a phased modernization roadmap
- A move from onsite servers to cloud-based tools that connect staff and support shared workflows
- Office-wide replacement of workstations, with deployment planned around daily services
- An asset inventory and lifecycle tracking process, so every retired grant-funded device is documented for compliance
- Training, communication and hands-on support for more than 60 staff, with Change Up providing onsite operational leadership as interim COO during the search for a permanent one
What changedStrengthen
Staff now work in a connected cloud environment instead of depending on aging equipment in one building. Teams have clear processes, training and support for the new way of working. Leadership can oversee the full life of the organization’s technology and show exactly what happened to retired equipment when funders ask.
All of it happened in six months, while the organization kept serving its community and searched for its next COO.
The organization didn’t just replace its computers. It reset how it operates, without pausing the work that matters most.
